Every quarter, you sit down with your top partners for a Quarterly Business Review. You pull up a slide deck. Page one: last quarter's revenue numbers. Page two: a pipeline chart. Page three: 'areas of opportunity' with bullet points nobody wrote down afterward. The partner nods, says 'great quarter,' and you both go back to doing exactly what you were doing before.
That's not a QBR. That's a status update with a calendar invite. A real Quarterly Business Review is the single highest-leverage meeting in your partner program — the one where you diagnose what's working, identify what's broken, make commitments with deadlines, and create accountability that lasts until the next one. Why most partner QBRs fail
The standard partner QBR fails for three reasons that compound into total ineffectiveness:
- Backward-looking data without forward-looking action: You spend 40 minutes reviewing what happened last quarter and 5 minutes on what to do next. The data review becomes a performance defense exercise — the partner explains why numbers were down, you nod sympathetically, and nobody identifies what specifically will change. The QBR structure that works
A high-impact partner QBR follows a specific structure. Each section has a defined time allocation and a clear output. The total meeting should be 60 minutes — not 90, not 30. Sixty minutes forces discipline and respects everyone's time.
- Section 1 — Scorecard Review (10 minutes): Pre-populated partner scorecard sent 48 hours before the meeting. Both sides arrive having already read it. Each action must have: an owner (by name, not by team), a deadline (a date, not 'next quarter'), a measurable outcome ('register 5 new deals in manufacturing vertical' not 'focus more on manufacturing'), and a check-in cadence (monthly sync, or waiting until next QBR?). Write these down during the meeting. Both sides confirm. These become the first agenda item in the next QBR.
- Section 5 — Partner Feedback (5 minutes): 'What's the one thing we could do differently to help you sell more?' Ask this every QBR. Track the answers over time. If a partner gives the same feedback two quarters in a row and you haven't addressed it, you've told them their input doesn't matter. - Action item review from last QBR: Pull up the commitments from the previous quarter. What was the partner supposed to do? What were you supposed to do? Grade both sides honestly. If you committed to providing updated competitive battle cards and didn't deliver, say so before the partner does. Credibility in a QBR comes from accountability, not from presenting polished slides.
- Agenda sent 72 hours in advance: Don't surprise anyone. Send the agenda with section timings, the scorecard data, and a note asking both sides to identify their top 3 discussion topics. Not all metrics belong in a QBR. Including 25 data points creates a spreadsheet review, not a business discussion. The right QBR scorecard has 8-10 metrics organized into three categories:
- Revenue metrics (the what): Attributed revenue vs. target, quarter-over-quarter growth rate, average deal size, and commission earned. These tell you what happened. - Tail partners (remaining 70%): Replace individual QBRs with group program reviews — a monthly 30-minute webinar where you share program updates, new resources, and aggregate performance data. Invite 1-on-1 QBR requests from any partner who wants one, but don't schedule them proactively. Common QBR mistakes that kill partner trust
Beyond structure and preparation, there are specific behaviors that damage partner relationships during QBRs:
- Surprising partners with bad data: If a partner's revenue dropped 40%, they should know before the QBR — not discover it on slide 3 while your VP is watching. Send the scorecard early. Flag concerning trends in the cover email. Let the partner prepare their perspective before the meeting. Ambush QBRs create defensive partners, not productive ones.

- Skipping the partner's perspective: You've built 20 slides about what the partner should do differently. But did you ask what you should do differently? The most productive QBR question is: 'What's the biggest thing blocking your team from closing more deals with us?' If you don't ask, you're running a performance review, not a business review. Your partners have QBRs with multiple vendors. Most of those QBRs are forgettable — data dumps followed by generic commitments.
